The Billion-Dollar Leadership Mistake

We don’t talk enough about the true cost of putting the wrong people into leadership.

It’s not just a bad hire. It’s not just a “learning curve.”

It’s millions—sometimes billions—lost in disengagement, turnover, missed opportunities, and broken trust.

And I’ve seen it play out more than once.

My Early Lesson in Leadership Costs

Early in my career, the CEO was determined to hire a big name. A leader with a glossy reputation and a CV that turned heads. Impressive? Sure. But I could see the gaps: misaligned values, little ability to connect with people, and no evidence of real leadership skills.

I pushed back. I argued for another candidate—a less experienced leader, but deeply aligned with our culture, grounded in values, and committed to leading people, not just chasing results.

I pushed my case. I lost.

Within months, the cracks appeared:

  • Teams disengaged.
  • Decisions were made that looked good on paper but destroyed trust and momentum.
  • Turnover skyrocketed.
  • Projects stalled.

The hidden costs stacked up into the millions.

It was painful to watch—but also to clean up.

And yes, eventually, I was asked to fix the mess. It took time, energy, and a lot of rebuilding—but we brought the team back, restored trust, and reset the culture.

That lesson has stayed with me for decades: it’s always more expensive to repair the damage of bad leadership than to invest in getting it right the first time.

It’s Not Just Me

I see it everywhere.

  • 📉 Companies promote technical stars who can code, calculate, or sell—but can’t lead humans.
  • 📉 They choose charisma over competence.
  • 📉 They reject wisdom and experience for “fresh energy.”

One company we worked with hired a much younger and less experienced leader when we advised them that the role needed an internal promotion of an older and more experienced leader we had been coaching for the project. Six months later, one poor decision cost them nearly one million dollars.

And guess who they hired to fix the mess? Us.

The irony? The cost of bringing us in to repair the damage was far greater than what it would have taken to invest in the right leadership decision from the start. That “cheaper” hire turned into an expensive gamble that backfired—badly.

This is not unusual. It’s happening in boardrooms across the globe.

The Truth About Leadership Costs

Gallup estimates poor leadership costs companies $7 trillion annually in lost productivity. Trillion.

And yet organisations keep repeating the same mistakes:

  • Confusing technical brilliance with leadership.
  • Rewarding tenure with management titles.
  • Hiring reputations instead of values.
  • Ignoring the simple truth that leadership is about people.

I’ve been working with organisations for more than 10 years to fix these messes—and it still blows my mind how often values, readiness, and people skills are overlooked.

The Real Question

It’s not: Can they do the work?

It’s: Can they lead others to do the work?

Real leaders don’t just hit targets—they build trust, create cultures where people thrive, and make decisions that last.

The cost of getting it wrong? Astronomical.

The return on getting it right? Priceless.

👉 If we’re serious about avoiding these costs, we must stop gambling on “big names” or unready technical stars—and start investing in real leadership.
