THE HIRE THAT CHANGED EVERYTHING — OR DIDN’T

Let me ask you something, honestly. When your last great hire walked out the door — or worse, stayed and slowly poisoned the culture — was it because they couldn’t do the job?

  • Do they genuinely care about the people they lead — or just about the outcomes those people produce?

  • When they say they value honesty, do they mean it — or is it something they say in interviews?

You can’t find any of that in a job application. You have to look for it. Deliberately. Specifically. With a process designed to surface it.

Most hiring managers are doing their best with a process that wasn’t built for this. The panel interview, the competency questions, the reference check — none of it was designed to reveal character. It was designed to verify capability.

5 TIPS TO RECRUIT VALUES-ALIGNED TALENT AND LEADERS

1. Get ruthlessly clear on your values – not the poster version

Most organisations have values. Very few live them. Before you can hire to your values, you need to be honest about what they actually are — not what you wish they were, or what looked good in the rebrand.

What does courage look like in practice in your organisation? What does integrity mean when a difficult conversation needs to happen? Define your values in behavioural terms. That specificity is what makes values-based hiring possible.

2. Build values into the interview process — with real questions

Not “Do you value honesty?” Everyone says yes. Every single time. Ask questions that require people to demonstrate their values in action. Behavioural questions anchored in real situations reveal far more than hypothetical ones.

  • “Tell me about a time you had to tell a senior leader something they didn’t want to hear. What did you do, and what happened?”

  • “Describe a situation where you were asked to do something that didn’t sit right with you. How did you handle it?”

  • “Tell me about a team you’ve led that genuinely thrived. What did you do to create that environment?”

Listen for specificity. Listen for self-awareness. Listen for accountability versus blame. The patterns tell you everything.

3. Watch how they treat everyone – not just the panel

Leadership character doesn’t show up in the boardroom. It shows up in the small moments. How did the candidate speak to the person at reception? How did they handle an unexpected delay? These are windows into how this person leads when they’re not performing for an audience.

4. Use a leadership profile, not just a skills assessment

Skills assessments tell you what someone can do. Leadership profiles tell you who they are as a leader — and whether that matches what your organisation needs.

5. Go deeper on references than anyone expects

The referees listed on the CV will, almost without exception, say the right things. The real intelligence is in knowing how to ask.

  • “What environment does this person truly thrive in — and what kind of environment brings out their worst?”

  • “How do they respond when they receive feedback that’s hard to hear?”

  • “If you were building a leadership team, would you hire them again — and why specifically?”

The pauses. The qualifiers. The slight shift in tone when someone moves from what they’re comfortable saying to what they actually think. That’s where the truth lives.

It’s not a longer interview. It’s not a more complex process for the sake of it.

It’s hiring with intention.
