INSIDE ORGANISATIONS: The Truth No One Says

In This Article

Stop Promoting People Before They’re Ready

(And blaming leadership training when it fails)

Warning: You’re not short on leadership talent. You’re just promoting the wrong people, at the wrong time, for the wrong reasons.

You don’t have a leadership development problem. You have a promotion problem.

Let’s stop pretending otherwise. Because right now, inside organisations everywhere, the same pattern is playing out:

👉 Someone performs well 👉 They get promoted 👉 They struggle 👉 You send them to leadership training 👉 Nothing really changes

And then? You question the ROI of leadership development.

Let’s call it what it is

We are promoting performance. Not leadership. The best technical expert. The most reliable operator. The one who “gets things done.”

And then we expect them to suddenly:

  • lead people
  • navigate emotion
  • hold accountability
  • have hard conversations
  • make decisions under pressure

That’s not a promotion. That’s a setup.

The moment it breaks

Everything looks fine… until it’s tested. The tough conversation. The underperformer. The conflict in the team. The pressure from above.

And suddenly? 👉 They avoid 👉 They overcompensate 👉 They control 👉 They shut people down

Not because they don’t care. Because they don’t know how to lead in that moment.

And here’s where organisations get it wrong

Instead of asking: “Were they ready?”

We ask: “What training should we send them to?”

So we pile on:

  • leadership programs
  • workshops
  • coaching

Hoping something will stick.

The brutal truth

Training cannot fix a promotion that should not have happened yet. It can support. It can build. It can accelerate.

But it cannot replace: 👉 self-awareness 👉 emotional regulation 👉 courage under pressure 👉 readiness to lead others

That’s not developed in a classroom. That’s developed before the title.

The hidden cost no one is measuring

When you promote too early, you don’t just impact one leader.

You create:

  • confused teams
  • inconsistent standards
  • delayed decisions
  • frustration and disengagement
  • burnout (for them and everyone around them)

And the worst part? 👉 They start doubting themselves. 👉 The team starts losing trust.

And now you’re trying to fix confidence, capability, and culture — all at once.

What actually needs to change

If you want leadership development to deliver ROI… You have to start before the promotion.

1. Redefine what “ready” actually means

Ready isn’t: ❌ “They’re great at their job”

Ready is: ✔ “They can lead people under pressure”

2. Assess leadership readiness — not just performance

Ask:

  • Can they have hard conversations?
  • Do they take ownership?
  • How do they respond under pressure?
  • Do they lead themselves first?

If you don’t know… 👉 You’re guessing.

3. Build leadership capability early

Stop waiting until someone has the title.

Start developing:

  • emotional intelligence
  • communication under pressure
  • decision-making
  • self-awareness

Because leadership is a transition. Not a switch.

4. Stop using training as a safety net

Leadership development is not there to: 👉 rescue struggling leaders

It’s there to: 👉 elevate ready ones

The shift that changes everything

From: 👉 Promote first. Develop later.

To: 👉 Develop first. Promote when ready.

That’s where leadership actually works. That’s where culture strengthens. That’s where ROI shows up.

Final word

If someone isn’t ready to lead… No program will fix it fast enough. Because leadership isn’t tested in theory.

It’s tested in moments. And if they can’t show up in those moments…

They’re not ready yet.
