By Sonia McDonald, LeadershipHQ
A CEO said something to me recently that stopped me in my tracks. “We don’t have a leadership problem, Sonia. We have a people problem.” I took a breath and replied with the truth:
“No. You have a leadership development problem, and it’s costing you more than you think.”
And honestly? Most organisations are in the same boat.
Despite billions being spent globally on leadership training every year, companies are still struggling with disengaged teams, high turnover, low accountability, poor communication, burned-out managers, and cultures that crumble at the first sign of pressure.
The issue isn’t that leadership development doesn’t work. The issue is that most organisations simply aren’t doing it right. And they’re paying for it, financially, culturally, and humanly. Let’s break down the real reasons leadership development is failing in organisations today (and the hidden costs no one talks about).
1. Leaders Are Promoted for Performance…Not Capability
Too many companies promote their highest performer into leadership, then act surprised when the person struggles.
High skill does not equal high leadership.
Leadership requires:
- Emotional intelligence
- Courage
- Listening skills
- Psychological safety
- Coaching capability
- Communication
- Vision
- Self-awareness
The very things most technical or operational high-performers have never been taught. When you promote someone without equipping them, you haven’t given them a leadership role; you’ve given them a liability.
And the company pays for it through:
- Turnover
- Conflict
- Poor decision-making
- Productivity drops
- Engagement declines
This isn’t a people issue. It’s a training and support issue.
2. Companies Wait Until Leaders Are Struggling Before Investing
It still amazes me how many organisations treat leadership development as a repair job instead of a proactive strategy. They only call me when:
- A team is breaking down
- A leader is burning out
- Engagement scores tank
- Turnover spikes
- A toxic manager is creating chaos
- Culture hits crisis point
By the time it’s urgent, it’s already expensive. Leadership investment is prevention, not a cure. And prevention is always cheaper.
3. Leadership Is Treated as an Event, Not a Journey
One workshop. One conference. One “leadership day.” Then the company wonders why nothing changes. Because leadership development isn’t a moment. It’s a muscle.
Leaders need:
- Ongoing coaching
- Real-world application
- Reflection
- Accountability
- Reinforcement
- Skills practice
Neuroscience tells us the brain rewires through repetition and experience, not a single day of training. One-off training creates inspiration. Ongoing development creates transformation.
4. Middle Managers Are the Most Under-Supported Level of Any Organisation
Middle managers are the backbone of every organisation.
They carry:
- The pressure from above
- The expectations from below
- The communication responsibility
- The emotional labour
- The change management
- The team culture
- The day-to-day execution
And yet they’re the least trained, least coached, and most overwhelmed group in the entire company.
If you want a strong culture? Support your middle managers. If you want high engagement? Support your middle managers. If you want psychological safety? Support your middle managers. Right now, companies are failing them and paying for it.
5. Leaders Aren’t Being Taught Courage, Humanity, and Emotional Intelligence
The future of leadership isn’t hierarchy. It isn’t an authority. It isn’t a title.
The future of leadership is:
- Courage
- Humanity
- Trust
- Kindness
- Inclusion
- Coaching
- Self-awareness
- Neuroscience-based communication
Yet most development programs still focus on:
- Strategy
- Financials
- Governance
- KPIs
Important? Yes. Sufficient? Absolutely not. People don’t leave companies. They leave leaders who lack EQ, courage, and clarity.
6. Companies Don’t Measure the ROI of Leadership — So They Don’t Prioritise It
If you can’t measure it, you can’t value it.
This is why leadership development is often seen as “nice to have,” not “necessary”
But the ROI is real and measurable:
- Reduced turnover
- Higher productivity
- Higher engagement
- Faster change adoption
- Better safety performance
- Higher innovation
- Stronger culture
- Better retention of women and diverse talent
Where leadership is strong, performance is strong. Where leadership is weak, everything suffers.
7. Culture Is Treated as a Slogan Instead of a Skill
Every company has values on a wall. Few have values in their behaviour. Leaders are failing because organisations haven’t taught them how to live the culture in real conversations, real conflict, and real pressure. Culture isn’t posters. Culture is behaviour, clarity, courage, and consistency. And leaders need the tools to build it.
The Hidden Cost of Poor Leadership? Millions.
Poor leadership costs money. A lot of it.
Turnover alone costs:
- 1.5x salary per leader lost
- Lost productivity
- Lost IP
- Lost momentum
Toxic leadership costs even more:
- Safety incidents
- Stress leave
- Reputation risk
- Engagement collapse
- Team dysfunction
Companies think leadership development is expensive. But poor leadership is far more expensive.
The Good News? This Can Be Fixed. Quickly.
Leadership is a skill. It can be taught. It can be strengthened. It can be transformed.
But only if leaders are given:
- The right frameworks
- The right coaching
- The right tools
- The right support
- The right culture
This is where companies must step up; now.
